Why Is My Hot Water Running Out Fast?
A diagnosis tree for hot water that does not last: thermostat, heating element, sediment, a tired tank or a system that was always too small.

First, work out what "running out" actually means
Hot water complaints sound the same on the phone but split into distinct faults once you ask the right questions. Before anything else, pin down the pattern. Does the water start hot and fade partway through a shower? Is it lukewarm from the first second? Did the change happen overnight or creep in over months? Does it recover after an hour, or is one shower all you get for the day?
Each pattern points somewhere different. A sudden change usually means a component has failed. A gradual decline usually means sediment or a tank nearing the end of its life. Lukewarm from the start points at the thermostat or a mixing valve. Fine-until-it-fades points at capacity, either a half-working tank or a household that has outgrown its unit.
Electric storage tanks: the element and thermostat
Most electric storage tanks have two heating circuits: an element low in the tank and often a second one higher up, each controlled by its own thermostat. Here is the useful mechanism to understand. Hot water is drawn from the top of the tank while cold water enters at the bottom, so the tank stratifies into a hot layer floating on a cold one.
If the bottom element or its thermostat fails, only the top portion of the tank gets heated. From the tap, that feels exactly like "the hot water runs out fast": you get a genuinely hot start, then a sharp drop to cold once the top layer is used up. It is one of the most common faults we find, and it is a repair rather than a replacement, provided the tank itself is sound. A thermostat that has drifted or failed can also under-heat the whole tank, giving you lukewarm water that never quite satisfies.
Electric elements and thermostats sit behind covers on mains power, so testing and replacing them is not a DIY job. In Victoria this work needs appropriately licensed trades in any case.
The silent capacity thief: sediment
Every storage tank slowly accumulates sediment: minerals that come out of solution when water is heated, settling as a layer on the tank floor. Melbourne water is relatively soft, so this happens slower here than in bore-water areas, but over eight or ten years the layer still builds. Sediment steals capacity twice. It physically occupies space that should hold hot water, and on electric tanks it can bury the bottom element, insulating it so it heats sand instead of water and shortening its life.
The telltale signs are a tank that rumbles, pops or crackles while heating (water flashing to steam under the sediment layer) and hot water that has shrunk gradually over years rather than failing overnight. Flushing a tank can help if it is caught early, but a heavily sedimented older tank is usually telling you its remaining life is short, and money is better put toward the replacement than the flush.
Gas storage, tempering valves and other suspects
Gas storage tanks have their own version of the same faults: a thermostat set too low or drifting, a burner or gas valve problem giving slow recovery, and the same sediment story. If a gas tank recovers noticeably slower than it used to, the burner side deserves attention, and that is strictly licensed gasfitting work.
Two other suspects are worth knowing about. Every newer hot water installation has a tempering valve, which blends hot and cold to deliver a safe temperature to bathrooms. When a tempering valve fails or clogs, it can throttle the hot side, and the symptom (poor, fading hot water) mimics a dying tank. It is a much cheaper fix. And in coastal suburbs like Sandringham and Hampton, salt air corrodes external valves and fittings faster than inland, so a unit that looks weathered outside may have a valve problem rather than a tank problem.
One more mechanism matters for tank life: the sacrificial anode. It is a metal rod inside the tank that corrodes deliberately so the steel tank does not. Once the anode is consumed, the tank itself starts rusting, and capacity complaints often precede the leak that ends it. An anode check on a tank past its fifth birthday is cheap insurance.
Or was the system always too small?
If the hot water has always run out, nothing is broken. The unit is undersized for the household. We see this constantly in Bayside homes that have grown: a bungalow that had one bathroom in 1990 now has an ensuite, a teenager with opinions about shower length, and the same tank it started with.
Roughly, a small tank suits one to two people, a mid-sized tank suits three to four, and larger households need either a large tank or a continuous-flow system that heats water as it passes and never runs out (though it can only serve so many outlets at once). If your household has changed and the unit has not, the honest answer is sizing, not repair. When the time comes, choosing between gas, electric, heat pump and continuous flow is its own decision, and for homes near the beach the casing and siting matter as much as the technology.
What to check before you call
A few observations from you shorten the diagnosis considerably.
- The pattern: hot then cold, lukewarm always, or slow to recover?
- The unit: gas or electric, storage tank or continuous flow, and its age if the label is readable.
- Any noises from the tank while it heats: rumbling and popping point at sediment.
- Any water around the base of the unit or dripping from valves.
- Whether the change was sudden or gradual, and whether household usage has changed.
Common questions
Why is my hot water hot for five minutes and then cold?
On an electric storage tank, that pattern most often means the bottom element or its thermostat has failed, so only the top of the tank is being heated. Heavy sediment build-up produces a similar effect. Both are diagnosable in a single visit, and the element fault is usually a repair, not a replacement.
Can I just turn the thermostat up to get more hot water?
Turning the storage temperature up does stretch capacity because you use less hot water per shower, but storage tanks must be kept hot enough to control Legionella bacteria, and delivery temperatures to bathrooms are limited by a tempering valve for scald protection. Thermostat adjustments on hard-wired or gas units are a job for a licensed person, not a screwdriver on a Saturday.
How do I know if the tank is worth repairing or should be replaced?
The age and condition of the tank decide it. A failed element or valve on a sound, younger tank is worth repairing. A tank that is rumbling with sediment, showing rust at fittings or past the typical lifespan for its type is usually better replaced, because the next failure is often the tank wall itself, which arrives as a leak.
